Practical checklist

Bol sellers often treat LVB (fulfilled by Bol / FBB) as a growth default and own fulfillment (FBR) as a cost-saving default. Both frames miss the real question: which method leaves more contribution after fees, service levels, and stock complexity for this product.

Choose LVB or FBR with a margin checklist — not with a channel slogan.

1. Name what each model actually buys

DimensionLVB (FBB)FBR (own fulfillment)
Promise to shopperBol logistics experienceYour warehouse / 3PL speed and reliability
Cost shapePick & pack, storage, inbound rulesParcel rates, labor, packaging, SLA risk
Operating loadBol inventory rules and replenishmentYour WMS, carriers, and exception handling
Offer dynamicsOften stronger conversion when LVB is preferredFlexible pricing and bundle control

You are not choosing “cheap vs premium.” You are buying a cost structure and an operating system.

2. Start from contribution, not fee line stickers

For a candidate EAN, build two side-by-side unit economics sketches at the same selling price:

  1. Net revenue after VAT treatment your finance team uses.
  2. Bol commission and expected marketplace fee lines.
  3. COGS.
  4. Fulfillment cost under LVB rates for the package format vs your true FBR outbound cost.
  5. Expected returns and who pays what under each method.
  6. Advertising room left after the above (if you buy traffic).

The winner is the method with sustainable contribution and a fulfillment process your team can run without chronic stockouts or SLA damage.

3. Add the hidden costs that spreadsheets skip

LVB surprises usually live in storage duration, inbound readiness, and slow movers that age in Bol warehouses. FBR surprises live in peak-season parcel rates, failed deliveries, and CX load when transit slips.

Ask explicitly:

  • How many days of cover will sit in LVB vs your own warehouse?
  • What is the cost of a stockout on this EAN’s rank and ad efficiency?
  • Can your 3PL hit Bol’s delivery expectations for the countries you sell into?
  • Does the SKU’s size/weight make LVB pick & pack structurally expensive?

A product that “wins” on pick & pack alone can still lose on storage or lost ads efficiency after a stockout.

4. Segment the catalog — do not force one model

Healthy Bol catalogs rarely stay 100% LVB or 100% FBR. Segment:

  • Always-on heroes with stable velocity → often LVB candidates if rates pencil out.
  • Bulky / low-velocity / high-storage-risk → often FBR or selective LVB with tight cover.
  • Launch tests → start where replenishment and learning are simplest; switch when evidence exists.
  • Promo spikes → confirm inbound lead times before you promise LVB cover.

Revisit the segment when price, returns, or package format change — not only when Bol updates a rate card.

5. Worked example: same price, different winner

Two EANs sell at the same price point. EAN Compact is small, fast-moving, and rarely returned; LVB pick & pack plus modest storage still leaves more contribution than your parcel rate, and Buy Box stability improves ad efficiency. EAN Bulky is slow, large, and return-prone; LVB storage and return handling erase the conversion benefit, so FBR with tighter stock cover wins.

Same marketplace. Same week. Opposite fulfillment choices — because contribution, not ideology, decided.

6. Operating rules once you choose

Whatever you pick, write the operating contract:

  • Target days of cover and replenishment owner.
  • Price and break-even review cadence after fee or COGS changes.
  • Ads pause rule when cover falls below the threshold.
  • Switch criteria: what evidence would move this EAN to the other method?

Without switch criteria, last year’s fulfillment choice becomes today’s silent margin leak.

7. Practical checklist

  • Unit economics compared for LVB and FBR at the same price.
  • Storage, returns, and stockout risk included — not only pick & pack.
  • Catalog segmented; no single default for every EAN.
  • Replenishment ownership and cover targets documented.
  • Ads and Buy Box constraints linked to stock cover.
  • Review date set after rate, price, or velocity changes.

Profitable Bol growth is a fulfillment portfolio problem. Treat it like one.
